AI proof over hype: In a market obsessed with scaling AI, smart organisations are obsessed with proof

AI investment keeps accelerating, and for good reason. From generative models to agents, the potential applications of new technologies span every sector, promising efficiency gains and entirely new ways of working. It's new, it's powerful, and it's exciting.

But as momentum builds, the conversation around AI is becoming increasingly noisy. There are more models being launched, more agent frameworks announced, and more stage demos. Claims of disruption are constant, and in that noise, it's becoming harder to separate meaningful progress from marketing.

What's missing is restraint. Too many initiatives are driven by these demos rather than the realities of production systems, because it's easier to get attention with impressive marketing than with a carefully planned rollout. However, a controlled stage environment is very different from a live enterprise setting, rarely surviving contact with compliance, audits, or real operational pressure.

Customers are torn. They're drawn to the novelty of new AI capabilities, but in reality they still need outcomes they can trust, measure, and explain.

The key ingredient is proof

Previously, organisations have been caught up in the hype, and excited by how impressive new tools looked. With the AI market starting to mature, the focus is now shifting away from just impressive demonstrations to something more practical: clear evidence that AI delivers real results.

Leaders are starting to realise that adopting AI tools that they don't fully understand, and that may not behave in the way they expect, adds another layer of risk. In this environment, organisations need to prove that the AI they are using actually solves the problem that they want it to, whilst augmenting their everyday operations more broadly.

Disciplined leaders should be asking harder questions about the AI they are choosing to implement: Does it work in our environment? Can it withstand regulatory scrutiny? Is it reliable under real operational pressure? Can we measure its impact beyond a demo?

LLMs are not always the answer

Rather than throwing an LLM at every task simply because the technology makes it possible, business leaders need to think more critically about tools that fit.

Not every workflow needs generative reasoning, and not every automation challenge is best solved with a large, expensive model. The hype around LLMs and a fear of missing out (FOMO) is pushing many organisations to use them everywhere. A recent ABBYY survey found that 63% of global IT leaders reported they are worried their company will be left behind if they don't use generative AI tools. As a result, companies often roll them out before properly checking whether they are the right tool for the job.

Blanket LLM usage, justified or not from a technical perspective, is a big reason the current AI bubble keeps inflating.

For many purposes, purpose-built AI in the form of Small Language Models (SLMs) is the smarter option.

A good example is document processing. LLMs do have a powerful role, interpreting narratives, understanding context, and generating summaries. However, enterprises still need deterministic accuracy, reproducible outputs, auditability, and predictable costs, which are areas where LLMs are still maturing. This is where purpose-built Intelligent Document Processing (IDP) tools excel, helping organisations find deeper meaning and context in their data.

The opportunity in AI remains enormous. But sustainable value won't come from who launches the flashiest demo, it will come from organisations willing to invest in the right purpose-built models.

Build trust and transparency

Without proof, trying to expand systems that have not been properly validated risks amplifying weaknesses. Small issues in accuracy, bias, or data quality become larger problems once the technology is rolled out, and instead of solving problems, these tools can have the opposite effect.

Proof builds credibility with boards, regulators, customers, and employees, turning AI from an experiment into infrastructure. Evidence makes the difference between AI that feels experimental and AI that feels dependable.

Organisations that prioritise evidence tend to get it right first time, validating use cases for the tools against real data before adopting.

In a market full of hype, taking a considered approach can look slow, but in reality, it's the only way for an organisation to get the best out of their AI strategy. When AI projects are based on clear evidence rather than promises, organisations scale them because they work, not because they hope they will.
